So much advice, and only one of you
Everyone has advice for growing an agency: niche down, post every day, build a funnel, write up your processes, hire help.
Each one is a real job, and you still do the client work yourself.
So you try a bit of each. Leads still come in fits and starts. New clients sign, then drift off after the first job. Or the work piles up until you're answering email after dinner and finishing builds on the weekend.
In our view, most of that advice is sound. It's meant for a different stage than the one you're in.
Grow one stage at a time
In our view, you grow an agency in five stages, in this order: pick a narrow niche and one pain point, build steady leads, onboard each new client well, put systems in place, then build a team when the client work outgrows your hours. Skipping ahead, we think, slows an agency down.
Find your stage by what's true for you today.
- Niche and one pain point. If you'd take almost any client who calls, start with your niche. Narrow it until few other agencies serve that group, then pick one pain point to build your marketing on. The growth steps walk you through it.
- Steady leads. If leads come in fits and starts, build your revenue engine. Master one lead source, offer a free download that turns readers into contacts, follow up, and package clear offers. See the revenue engine.
- Client onboarding. If new clients sign, then drift off or never refer anyone, fix your onboarding. Welcome them, gather their details, deliver well, then ask for reviews and referrals. See client onboarding.
- Operations and systems. If leads and revenue are steady but nothing gets done unless you're there, build your systems. Write each task down step by step, and add tools for the work you repeat. See operations and systems.
- Team building. If there's more client work than hours in your week, and you're turning good clients away, it's time to add help. Hand off the technical and support work first, and keep strategy, sales and client care with you at the start. See team building.

Stage 5: four ways to add help
When the client work outgrows your hours, an agency can add help four ways.
- Hire in-house staff. You employ a person, pay their wages and carry an employer's duties in California.
- Contractors. You find freelancers and manage each one yourself, and California's worker test decides if they can be contractors at all.
- Outsourced VAs (virtual assistants who work for you from outside the business). You pay an assistant by the hour through a platform, or by a monthly plan with a VA firm, often for admin work.
- Office-Based Insourcing with DeskTeam360, starting at $1,497 a month. It's the Entrepreneur plan, where one team in one office works on 1 task at a time for you, led by a North American account manager.
What each way costs for 40 hours of work
On the fee alone, contractors and VAs through a platform can cost less than DeskTeam360's lowest plan, and each of the four buys something different.
We priced all four for the same job, our estimate: 40 hours of client work a month, plus 4 hours of your time to brief and check it.
| Way | 40 hours a month in California, our estimate | 40 hours a month at US pay, our estimate | What the total covers | Left out, because it varies |
|---|---|---|---|---|
| 1. Hire in-house staff | At least $2,477.10 | At least $2,028.49, before state taxes | Part-time pay at average marketing pay, the employer taxes we can source, and your review time | Workers' comp, the cost to hire and sick leave time |
| 2. Contractors | $808 to $2,008 | $772 to $1,972 | What Upwork says digital marketers generally charge, $15 to $45 an hour, plus your review time | Upwork's own fee to you |
| 3. Outsourced VAs | $608 to $1,008 through Upwork, $907 with Wing, $1,688 with Time etc | From $572 through Upwork, $871 with Wing, $1,652 with Time etc | What Upwork says VAs generally charge, $10 to $20 an hour, Wing's 80-hour plan at $699, or Time etc's forty-hour plan at $1,480, plus your review time | Upwork's own fee, and how much of the work a VA can take on |
| 4. Office-Based Insourcing with DeskTeam360 | At least $1,704.92 | At least $1,669.12 | The Entrepreneur plan fee and your review time only | How much work fits on the plan in a month, and any setup |
Since the four buy different things, we don't call any one of them the lowest cost overall.
- California's 2026 cut to a federal tax credit is a potential figure until it's final on November 10, 2026. With it, the hire comes to at least $2,501.01.
- The hire's total mixes 2025 pay with 2026 tax rates.
- We price the hire's hours and yours at the Bureau of Labor Statistics' 2025 average for marketing specialists: $51.98 an hour in California and $43.03 across the US.
- Seller prices are from each seller's own page in October 2026. Upwork's rates cover its whole site. They aren't California rates.
- Wing's plan buys 80 hours, twice this job. Benefits and tools are left out of every total.
You'll find every sum behind these totals on the team building page.

What DeskTeam360 takes off your desk
DeskTeam360 gives your agency one team for its client work.
- What the team does. It takes on automation and AI agents, websites from design to build, video edits, email campaigns and funnels, CRM setup, site care and graphic design.
- How a task moves. You send it to a North American account manager, who hands it to the right specialist, keeps it on schedule and checks the result before you see it. You get the same people month after month, in one office with a team leader beside them.
- What changes for you. You keep the plan, and the team carries it out. Every plan includes unlimited revisions.
DeskTeam360's record
DeskTeam360 has served more than 400 businesses since 2018. It has processed $2.5 million in payments without a single chargeback. A chargeback is when a customer asks the bank to reverse a payment.

An ad agency whose clients wanted more than ads
- The Tobie Group is a marketing agency in Arizona, founded in 2019. It started with paid ads and direct response campaigns.
- Then its clients wanted landing pages, custom builds and harder tech work. The founder had nearly two decades in digital marketing, but isn't a developer. So the founder became the bottleneck.
- The agency found DeskTeam360 through industry connections. During onboarding, the team coached the agency on using its help well. Now the team handles everything from landing pages to advanced development.
- After nearly three years together, the agency sells website care to its own clients, with detailed reports and steady updates. That's a new line of income that comes in every month.
Questions owners ask before they grow
How do I start my own digital marketing agency?
Start with the first stage: pick a narrow niche and one problem to solve. Then win clients from one lead source. A team can wait until the client work outgrows your hours.
How to grow an SEO agency
An SEO agency grows through the same five stages, in the same order. Before you hand off SEO work, check what the help covers. DeskTeam360 doesn't do link building or outreach.
How do you grow agency revenue?
Sell more to the clients who already like your work, and add services they need every month. In our view, the best ones earn without eating more of your own hours.
What does it cost to add help to an agency?
It turns on the way you pick, since each one buys something different for the same workload. The math for all four, step by step, is on the team building page.
Will my clients see DeskTeam360's name?
No, the team works behind your brand, so your clients see your agency's name on the work.
How the four ways differ beyond price
Price is one part of the choice. The rest is who manages the work, what it can cover and what stays with you.
| Way | Who manages the people | What it can cover | What stays with you |
|---|---|---|---|
| 1. Hire in-house staff | You, as the employer | One person's skills and hours | Hiring, pay and an employer's duties, such as paid sick leave, the new hire report and workers' comp |
| 2. Contractors | You, one person at a time | What each person you find can do | California's worker test, and its six-condition exception for marketing and design work |
| 3. Outsourced VAs | You brief the assistant | What a VA can take on depends on the person and the firm. | The worker test, when you pay a VA directly |
| 4. Office-Based Insourcing with DeskTeam360 | DeskTeam360's account manager and team leader | Many kinds of work, 1 task at a time on the lowest plan, or 2 or 3 at a time on bigger plans | Briefing each task and approving the work, as with every way |
Your next step, at your stage
If your client work already outgrows your hours, DeskTeam360's team can take those tasks for a flat monthly rate, with no contract, and you can cancel any month.
Every plan carries a "30-day money-back guarantee": "Full refund within the first 30 days."
